NP261, NP263, BW4406, BW4419, Magna T-cases. 10.5 Sterling, 11.5 AAM, Dana 60 rear ends. I've pulled most of them and I know what fails first on each one.

Three failures I see over and over.
A stretched NP261 chain [FIG. 01] starts whining quiet in 2H and loud in 4H. Caught at 120k, it is a chain and sprockets; caught late, it eats the case.
I. The most common failure
Transfer case chain · $1,200 to $1,800
NP261 and NP263 cases stretch the chain around 120K miles. You will hear whining that gets louder in 4H and a faint rattle at idle. I pull the case, lay the chain and sprockets on the mat, measure stretch, and rebuild it with a Borg Warner kit. Magnets get cleaned, fluid goes back in at spec.
Common on GM 2500/3500 HD and Silverado/Sierra 1500 after 120k.
II. Diff pinion
Howl at 40-55 mph.
Pinion bearing howl that quiets when you lift. Caught early, it is a bearing job. Caught late, it eats the ring gear.
III. Shift actuator
$450, no teardown.
4×4 light flashing, truck refusing to engage 4H. Often just the encoder motor, bolted on the outside of the case.

Before you call.
Rebuild or swap to a used unit?
I'll give you both numbers. A rebuild is usually the smarter spend. Used t-cases are a gamble because you can't see inside them before you install.
Should I run a locker?
If you wheel or tow heavy off-pavement, yes. For grocery runs, no. It's loud and hard on tires. I install Eaton TrueTrac and ARB air lockers.
Can you change the gear ratio?
Yes. Regearing for bigger tires is a common request. I set up the pinion depth, backlash, and pattern on the bench before it ever goes under the truck.
